[ 01 ]What it is

The capability, defined.

Finding the right people, qualifying them, getting a verified email, writing the message, sending it, handling the reply, and writing all of it back to the CRM. The difference between agencies is whether that machinery runs on your side, on your data, and gets better as it runs. Ours does. We run our own outbound from Claude Code, most client builds call Clay as one tool for enrichment, and every engine goes live on the client's own infrastructure. The outbound we ran for Ariel, our outbound client, put $30K in pipeline in 5 days with 52% of the replies positive.

Not that · ✓ this

Not an outbound agency that sends emails on your behalf and leaves nothing behind. Not a Clay table and nothing around it. It is the whole system from signal to CRM, written as code, running in your accounts.

[ 02 ]The status quo

What this costs you today.

Most teams run outbound as a stack of rented tools and a person holding them together.

Lists are bought stale, so every send goes to people with no reason to hear from you this week.
Enrichment credits burn on people who were never qualified in the first place.
Replies land in one inbox and wait for the one person who knows what to say.
The CRM says what someone remembered to type, not what happened.
[ 03 ]What we build

The anatomy of the system.

Each component has one input and one output. This is the order they fire in the engine we designed for Ariel; the rest come from other client builds and the systems we run ourselves.

Signal pipeline

Input: a Trigify webhook when someone engages with the right content. Output: a profile scraped with Apify and checked against the blocklist before anything else runs.

Qualification agent

Input: the scraped profile. Output: a tier (1, 2, 3 or disqualified), decided by Claude against the written ICP.

Enrichment waterfall

Input: a qualified person. Output: a verified email, tried with Prospeo first and LeadMagic second, so the paid lookups only run on people worth reaching.

Outbound engine

Input: the enriched, tiered list. Output: personalization variables, a second blocklist check, and the lead pushed into Instantly.

Reply handling

Input: a reply arriving by webhook. Output: Claude classifies the intent, drafts a response, and routes it through Slack for human approval before anything sends.

Verification pass

Input: a research agent's draft with figures in it. Output: every figure bound to a URL, an exact quote and a date, and any figure with no support deleted before a person reads it.

CRM and workflow plumbing

Input: the zaps and manual steps a team already runs. Output: for ColdIQ, about 28 Zapier zaps replaced by self-hosted n8n for simple workflows and FastAPI for the logic and Claude calls, all on one Postgres database.

Company brain and agents on top

Call transcripts, notes and competitor pages compiled into one page per topic the agents work from. We published our 24 favorite GTM agents, each with one job: lookalikes from closed-won, competitor audiences, account briefs, enrichment routing. Clients get the ones their motion needs.

[ 04 ]How it works

Engineered, not prompted.

We build the engine on your side and run it with you until it is yours to run, on Claude Code, the Claude Agent SDK, n8n, Railway, Vercel, Cloudflare, and Supabase.

Signal
A buying signal from public activity, not a bought list, so every send has a reason to exist this week.
Qualify and enrich
Claude tiers the person against the written ICP; the waterfall finds and verifies an email only for the ones worth reaching.
Send, reply, record
Personalized send through Instantly, every reply classified and drafted, a human approving in Slack, the outcome written to the CRM.
How we engineer it

Signals before lists

Every send starts from something the person did: a post they engaged with, a hire, a funding round, a tool change. The list is a result of the signal, not the starting point.

Qualify before you pay

Claude tiers each person against the written ICP before any paid lookup runs, so enrichment credits go to people worth reaching and the waterfall only fires on them.

A human on every reply

Replies are classified and drafted by the agent and approved by a person in Slack. Nothing goes out on its own, and every outcome lands in the CRM.

It gets better as it runs

The engine learns from what converts: which signals, which tiers, which messages. Each week ships an improvement, and you see a short update on what shipped and the pipeline numbers every month.

[ 05 ]Example builds

What this looks like in the wild.

Signal-based outbound engine

Trigify signal, Apify scrape, Claude qualification, Prospeo then LeadMagic waterfall, Instantly send, Slack-approved replies. The design we built for Ariel.

Sales-ops platform

For ColdIQ, about 28 Zapier zaps replaced by n8n and FastAPI on one Postgres database, with Claude in the logic layer.

List verification pass

A deterministic audit that binds every figure to a source. On one client list it caught 11 defects in 160 rows the build pass had already approved.

Reply agent

Every reply classified, a draft written, a human approving in Slack before anything sends, and the outcome written to the CRM.

[ 06 ]By the numbers

The reliability that ships.

11.4%

Reply rate on our best cold email campaign. The worst did 3%, against the 1 to 2% we see as the average reply rate these days.

$30K

Pipeline in 5 days from the outbound we ran for Ariel, with 52% of the replies positive.

28

Zapier zaps replaced by one codebase for ColdIQ: n8n for simple workflows, FastAPI for the logic and Claude calls.

↳ Numbers from systems we built and run. We report your real numbers once you are live.

[ 07 ]The stack

Named tools, and why.

The model is fungible - the system is the moat. Here's what we build it on, and the reason each earns its place.

Claude

Qualification, personalization and reply classification, with a human approving what goes out.

FastAPI on Railway

The logic layer and the Claude calls, running in your account.

Supabase Postgres

One database for leads, signals, replies and the ledger the agents write to.

Trigify, Apify, Prospeo, LeadMagic

Signals, scraping and the enrichment waterfall, in that order, so paid lookups only run on qualified people.

Instantly

Sending, with the engine pushing personalization variables and running a second blocklist check first.

Clay

Most client builds call Clay as the enrichment layer, one tool among the others. You bring your own seat.

n8n

Simple workflows, self-hosted, next to the code that handles the logic.

[ 08 ]The architectural difference

Agency, hire, or engine on your side.

Four ways to get GTM engineering done. Here is how they compare.

· Dimension
· Engine built on your side (Anfloy)
· Anfloy custom
Time to a first live system
In-house hire: three to six months of ramp. Agency on retainer: set by onboarding. Fractional: set by hours given.
Live inside the first month; an outbound engine has gone from nothing to a live campaign in five days.
Cost structure
A salary plus tooling; a monthly retainer that grows with scope; a part-time monthly fee.
A flat-fee build with two months of support, or the Monthly Partnership with a 3-month minimum.
Who owns the system, the infrastructure and the leads
You, if they wrote it down; whatever the contract says; whatever they left in your accounts.
You. It runs on your infrastructure and your data from day one.
What you need on your side
Sales context and someone to review the work; very little; a manager with time to direct a part-timer.
A working offer and someone who owns pipeline.
Verdict
Hire when GTM engineering is permanent with a backlog that never empties; retainer when you want sending done for you; fractional for a narrow ongoing job.
When outbound is core to how you grow and you want the engine on your side, getting better every month.

[ 09 ]Who it's for

The honest fit check.

Build this if

High-growth agencies running GTM, growth, RevOps or outbound for their own clients; Series A and B SaaS companies that need custom AI in their GTM without a full-time GTM engineer yet; profitable info businesses, coaching programs, recruiting agencies and service firms with a working sales motion and a list problem.

Skip it if

Companies without a working revenue motion yet, and companies not ready to put money into infrastructure. A build on top of an offer that does not convert yet will not fix the offer. Fix the offer first. And if you want someone to run campaigns for you every month with nobody on your side involved, pick an outbound agency instead.

[ 10 ]Questions

The honest answers.

Q01

What does a GTM engineering agency build?

The systems that turn a buying signal into a booked meeting: signal pipelines, qualification agents, enrichment waterfalls, outbound sending, reply handling and the CRM plumbing that ties them together. Ours are written as code. The engine we designed for Ariel, for example, goes from a Trigify webhook through Claude qualification and a Prospeo then LeadMagic waterfall into Instantly.

Q02

How is a GTM engineering agency different from an outbound agency?

An outbound agency runs campaigns on your behalf. A GTM engineering agency builds the system that runs them, on your infrastructure and your data, and the system keeps getting better as it runs.

Q03

How long does a build take?

Two to eight weeks depending on the build. An outbound engine has gone from nothing to a live campaign in five days, and an AI company brain over eight data sources took one month. Either way it is running on your data inside the first month.

Q04

Do you use Clay?

For our own outbound, no: we run it from Claude Code without Clay. Most of our client GTM builds call Clay as one tool inside the system, and the client brings their own Clay seat. Enrichment beyond Clay runs as a waterfall in code, with providers like Prospeo and LeadMagic.

Q05

What happens after the build?

Two months of support come with every build. Then your team runs it with the documentation, the runbook and a walkthrough, or we stay on and keep building as your embedded team on a Monthly Partnership with a 3-month minimum.

Q06

Should I hire a GTM engineer instead?

If GTM engineering will be a permanent function with a steady backlog, yes. Ramping a hire costs three to six months before the first result, and this work needs GTM, data, backend and AI engineering at the same time. If you need the first system live this month, a build gets you there first.
