Outbound that worked in 2022 doesn't work in 2026. The 'send 1,000 emails, hope 5 reply' motion is dead - partly because the inboxes are saturated, partly because the personalization that used to feel human now reads as machine-generated. The teams that are still hitting pipeline targets have all moved to the same playbook: signal-based GTM.

What 'signal-based' actually means

A signal is any change in the world that suggests a buyer is more likely to engage right now than they were yesterday. A new VP of Sales hire. A funding round announcement. A specific job posting. A product launch. A feature deprecation. A 10-K filing mentioning a strategic initiative. Each one is a tiny shift in intent - and the team that detects, enriches, and acts on it within 24 hours wins the meeting.

The signal isn't the lead. The signal is the trigger that tells you to look at this account, in this moment, with this specific message.

The four signal categories that work in 2026

  • Hiring signals - new exec hires, role expansions, JDs that hint at a tech stack change.
  • Capital signals - funding rounds, M&A activity, public-company filings, layoffs.
  • Product signals - pricing changes on competitor sites, feature launches, integration announcements, deprecation notices.
  • Behavioral signals - engagement on your content, repeat visits, demo requests from non-target ICPs that map to expanded markets.

Each category requires its own source, its own enrichment, and its own message template. Treating them all the same is the mistake the SaaS-tool layer encourages - and the reason most teams' 'signal-based outbound' looks identical to their cold outbound from 2022.
